The five that matter

Retention rate — the share of assigned knowledge each cohort can still demonstrate at delay; the single number that says whether training became capability. Verified coverage — of the material that carries risk, how much is confirmed current, per team; this is the compliance and safety headline. Time-to-competency — days from assignment (or joining) to verified working level; the onboarding and mobility headline.

Then the two leading indicators. Practice adherence — are the scheduled retrievals happening; it moves weeks before retention does, which makes it the KPI a manager can actually act on. Calibration — the gap between confidence and accuracy; the risk KPI, because the expensive failure mode in any regulated or safety-critical role is confidently wrong.
